There is a version of a successful launch that looks great on paper. Adoption numbers are up, support tickets are manageable, and no one is calling to say something is broken. By most definitions, it works.
But “it works” and “it’s working well for the people using it” are not the same thing. The gap between those two realities is often filled by your customers, quietly, on their own time, without anyone tracking it.
The Work That Never Gets Counted
When an experience has gaps, unclear flows, or a logic that only makes sense to the team that designed it, people don’t stop. They adapt. They build mental workarounds, create side processes, and develop habits that absorb the friction the experience was supposed to remove.
A customer might export data to a spreadsheet because the reporting view doesn’t show what they actually need. A team lead might train every new hire on an unofficial workaround because the onboarding flow skips a critical step. A user might call support not because something is broken, but because the next step in the experience isn’t clear enough to act on without help.
None of this shows up in your analytics. The task still gets completed, the session still ends, and the metric still moves. From the outside, everything looks like it’s working.
When Work Shifts to the Customer
Poorly designed experiences don’t always lead to failure. More often, they redistribute effort. What was meant to happen within the service gets pushed outside of it, into spreadsheets, Slack threads, email chains, or quick conversations with someone who has already figured it out.
Because this effort sits outside the experience, it is easy to miss. Customers rarely complain about these workarounds. They build them, share them, and move on. Over time, those workarounds become embedded in how the service is used and begin to feel like part of the experience itself.
But they aren’t features. They are labor, and that labor belongs to your customer.
Why Success Metrics Miss This
Most launch metrics focus on outcomes. Did the person complete the flow? Did they return? Did they renew? These are reasonable things to measure, but they only tell part of the story. They show that people reached the destination, not what it took to get there.
This creates a blind spot. Customers who compensate well look identical to those who have a genuinely smooth experience. Both groups complete tasks. Both may even report moderate satisfaction. The difference is that one group is quietly carrying extra effort, and the other is not.
Over time, that effort accumulates. A competitor offers a cleaner experience, a team decides a workaround is no longer worth maintaining, or a customer simply gets tired of navigating something that should have been simpler. When the metric finally shifts, the root cause is difficult to trace because it was never visible in the first place.
The Cost of "It Technically Works"
“It technically works” is one of the more expensive phrases in experience design. It signals that something clears the minimum bar while placing a hidden cost on the people using it. That cost shows up in time, in mental load, and in the gradual erosion of trust that comes from an experience that consistently asks more than it gives back.
The real question is not whether a task can be completed, but whether the experience is doing the work it was intended to do, or whether it has transferred that work to the customer and called it a success.
What It Looks Like to Actually Fix It
Fixing this doesn’t require a large research program or a dedicated team. It starts with consistently getting closer to how the experience actually shows up in someone’s day.
Talking to a small number of customers on a regular basis, asking them to walk through how they complete a task, and paying attention to where they hesitate, switch tools, or rely on external processes will surface more than most dashboards ever will. The goal is not to validate what was designed, but to understand what the experience is asking the customer to do on its behalf.
This kind of work can be intentionally lightweight. A handful of conversations each month, short usability sessions focused on specific moments in the journey, or quick follow-ups after a release are often enough to reveal where effort is sitting and whether it is in the right place. Over time, those small investments build a much clearer understanding of how the service fits into a customer’s workflow and expectations.
Why This Work Matters
When you start to understand not just what customers do, but what it takes for them to do it, the experience becomes easier to see clearly. Patterns begin to emerge, where the service creates momentum, where it introduces friction, where people feel confident, and where they hesitate.
That clarity makes it possible to remove unnecessary effort and simplify the experience in ways that are difficult to identify through metrics alone. More importantly, it allows teams to build something that doesn’t just function, but feels intuitive and supportive in use.
That difference matters more than it might seem. Customers are not comparing your experience to your roadmap or your intent. They are comparing it to the easiest experience they have had elsewhere, the one that required the least effort and made the next step obvious.
Reducing hidden work is not just a usability improvement. It creates an experience that meets an emotional need: clarity, confidence, and a sense that the service is working with them rather than against them. That is what stands out, and it is what ultimately sets an experience apart.
